Implementing a new system or upgrading a solution will have a direct impact on how the people in the organization perform their day to day activities. 

In order to get the maximum value out of the change, the project teams need to ensure that the new or upgraded solution meets its objective : fulfilling the user needs and expectations while being aligned with the business strategy.

This is achieved through a rigorous approach of Change Management that need to be part and parcel of the project life-cycle. We at Blue Star successfully manage change by following three steps :

Plan

Like any activity in the project, we carefully plan change management :

  • Identify impacted processes and procedures.
  • List impacted stakeholders and select user subject matter expert that will be the project teams single points of contact.
  • Define the learning needs and training strategy (in class vs self training, train the trainer approach, ...).
  • Define and agree on the criterias that will be used to measure the solution effectiveness in production both against user and business expectations.

Execute

Change management needs to starts from day one of the project and is carried out throughout all its phases. During design & build the teams need to make sure that the users have been involved in the definition of the solution and own it. We manage to achieve this through various techniques :

  • Requirements workshops
  • Requirements review and prioritization (MoSCoW technique)
  • Mock-up walk-through
  • Prototyping and beta versions review 

During validation and roll-out preparation, the objective is to ensure that the system is ready for business and that the business is ready for the new system :

  • UAT and business readiness tests.
  • Impacted process / procedure update.
  • Solution and process trainings.
  • Roll-out scenarios.

Track

Once the solution is deployed, our consultants will be responsible for supporting users to ensure smooth transition as well as for measuring the success of the deployment using the criteria that have been defined earlier.

They will then take actions if necessary, in terms of additional training, adjusting the solution or processes.
